I disagree. The big guys often have way higher cost than the small efficient miners. Economy of scale ist not always working out and the high cost of mining of some of these public miners is obfuscated by share prices increasing

From repair shop to 100 MW site operator in under 3 years.
Paul Palmer, CRO at Sustain Hash, sat down with me to unpack the journey. They started repairing ASICs in 2021, picked up site management almost immediately, and found the better business model fast. Paul joined when they had 5 MW. Today it is just over 100.
Repair revenue is spiky. Site management revenue is steady. If you already know every machine at a facility, becoming the operator is the natural next step. That insight drove the 20x.
Their 40 MW contract win stands out. Competing against bigger companies, they offered something the large operators could not: "You are our biggest client. You will get 100% of our attention." Reputation and honesty sealed it.
They also built their own warranty product. Factory warranties can take 6 months with no response. Sustain Hash prices per terahash, covers up to two years, and extends to used equipment. Flat costs for operators, smooth revenue for the service provider.
On new entrants: people who sold a business and are watching fiat lose value daily are still discovering Bitcoin mining. The accessibility of the concept keeps pulling them in. AI seems too complex for most. Plugging in an ASIC and converting electricity into digital gold? That clicks.

Bitdeer just crossed the 10 J/T threshold.
Seal Miner A4 Ultra Hydro: 9,45 J/T at 886 TH/s, 8,4 kW. First production miner in that range. Sub-10 has been the line for a while, and now it's crossed.
Price hasn't dropped yet, so I ran the numbers at $20/TH. At $76K BTC and hash price $34/PH/day, you're looking at $30/day revenue. Hosted at $0,07/kWh: $482/month profit. Break-even BTC price is $35,000.
At hash price $45 the ROI drops under 2 years at standard hosted rates. And because this machine lives at the efficient end, it survives longer when difficulty or BTC price moves against you.
Worth watching for when pricing comes out.

AI is eating Bitcoin mining's power budget. That might end up being very good for hashprice.
AI infrastructure spends $700B to $1T per year on data centres. Bitcoin mining raised $35-50B total over five years. Same kilowatt hours. Very different capital weights.
Here is what that means in practice: power committed to tier 4 AI data centres does not flip back to ASICs when Bitcoin price moves. It is locked in. Bitmain's efficiency gains are also shrinking each generation, meaning hardware-driven hashrate growth is slowing structurally.
If Bitcoin price recovers while hashrate stagnates, the math gets interesting. My target range: $60-100/PH/day hashprice is not out of the question for miners who hold the line and don't pivot.

Oil companies are quietly mining Bitcoin. Not as a PR move. As capital allocation.
I interviewed Stephen Barbour from Upstream Data in Canada. He builds off-grid mining infrastructure for oil fields. Has been doing it since 2017.
What changed: the inquiries now come directly from the oil companies, not from third-party miners. Publicly traded ones. One US client is self-mining and uses Unchained Capital for treasury.
The economics make sense. Stranded gas burns anyway. Run an ASIC on it and you monetise the energy, beat flaring on emissions, and generate government royalties. You don't need the latest hardware. S19s work fine.
His take on the AI pivot: he didn't pivot. He added. Oil and gas services run on the same team, same machines, same facility. When Bitcoin mining softened in 2020, oil demand saved the business. When oil futures went negative, Bitcoin came back. Two uncorrelated markets. That's the hedge.
And his infrastructure rule: keep it portable. Containers, not bricks. If Bitcoin mines the energy contract today and AI wants the site tomorrow, you move the load.

One of the most insightful conversations on the HashrateUp channel, and it's from last October.
I talked to Erik Hersman, CEO of Gridless, in Zambia after the Africa Bitcoin Mining Summit 2025. The topic: what actually happens when Bitcoin mining meets off-grid hydro power in rural Africa.
The short version: most off-grid sites run at 20-35% capacity. The rest is wasted. Communities pay 30 to 70 cents per kWh because site economics don't work. Bitcoin mining shows up as an anchor tenant, absorbs excess power, turns off in under a second when demand spikes, and suddenly the whole site is profitable.
Gridless uses revenue sharing instead of a fixed power rate. When hashprice is high, everybody eats. When it drops, everybody tightens up, but nobody turns off. That's the survival mechanism.
Now they're building and buying their own hydro sites through Outpost Power. 2 cents/kWh during payback, under half a cent after year five. Nearly untouchable unit economics.
The flywheel: mining pays for the site, line workers get paid, transformers get fixed, more homes get connected, power gets cheaper. Everyone wins.

Most miners are getting rekt at $30 hashprice. Spencer Marr from SA Renewables isn't.
His 20 MW solar mining project with Total Energies proves you can stay profitable by being ruthlessly conservative. Behind-the-meter collocation gets him $28-33/MWh power costs with 85-90% uptime.
The key insight: fixed infrastructure costs make cheap ASICs uneconomical even at low uptime. Better to buy efficiency and capture more profitable hours than chase scrap-value hardware.
Spencer even convinced a traditional bank to finance the project by modeling hashprice as energy cash flows with realistic cyclicality, not linear Bitcoin moon math.
"If mining economics never get better than today, we're still cash flow positive."
That's how you build for any market.

When I say "the S21 costs $7", I mean $7 per terahash. The unit actually costs $1.400.
Dollars per terahash is how the industry compares ASIC prices. You take the total price and divide by the hashrate. Simple.
But there is a better metric. If you also factor in the efficiency of the machine, you get a number that accounts for both price AND operating cost. An M70 at 14,5 J/T versus an S21 XP at 13,5 J/T might look similar on price per terahash, but the efficiency-adjusted metric shows you exactly what premium you are paying for that extra joule per terahash.
The cheapest machine per terahash is not always the cheapest machine to run.

98% of Bitcoin miners are not actually mining. They are hashing.
I sat down with Bob Burnett of Barefoot Mining to discuss the difference, and why it matters now more than ever.
When you mine on a traditional pool, you are connected to a proxy, not the Bitcoin network. The pool picks the transactions. The pool builds the block template. The pool receives the coinbase transaction. You provide hashrate and get paid. That makes you a hasher, not a miner.
On Ocean, miners can run their own node, have the option to build their own block templates, and signal for protocol changes directly. Barefoot Mining moved over 90% of their fleet to Ocean, and Bob says they make more money doing it.
The distinction between mining and hashing becomes critical when protocol upgrades are on the table. BIP 110 miner signaling is a live example. If your pool is signaling on your behalf, are they representing your interests or theirs?
Bob puts it simply: if you are in this business, you have to decide who you are and what you want to be.

The 20 millionth Bitcoin was mined last week. 16 years for the first 20 million. Another decade for the last million. The wider market does not understand how scarce Bitcoin is about to become.
The AI pivot keeps accelerating. NScale (ex-Archon Energy) raised $2 billion with Nvidia, Citadel, Jane Street, Dell backing. Google backstopped TeraWulf with $3.2 billion. These companies built power infrastructure expertise mining Bitcoin, and now AI compute buyers are paying billions for it.
Foundry is expanding into Zcash mining as BTC hashprice sits at $30. Even the pools are feeling the squeeze.
The story I am most excited about: Eskom, South Africa's state power utility, wants to sell surplus daytime energy to Bitcoin miners. Massive grid backlog and surplus here. If the pricing makes sense, this opens the door for serious mining operations in South Africa. Based in Cape Town, I will be following this very closely.
