the biggest obstacle you will run into is the linux kernel itself
kbuild is pretty much made around gmake exts, you cannot build the kernel anyhow else, you cannot get upstream to change it, and implementing a gnu make alternative that can build it as is is a herculean task (and you are basically recreating the same issues gmake already has at that point)

i've already explored that part too though - a baseline bootable chimera system contains exactly zero gnu components
at build time, we require gnu make to have the system bootstrap self from source; to build enough for a bootable system, we also require the components that make up gnu autotools, plus some supplementary stuff (the only one that comes to mind right now is gnu m4)
so you'd be replicating basically that; the above, afaict, can not be eliminated

sure, their leadership is toxic
but if you exclude everything that is maintained by people as toxic as those, you'll end up without like half of free software, because free software maintainers are often like that
and as a result you will never end up with a system that is actually practical for people to use
so while i'd absolutely love to see all developers and communities to consist only of nice people who won't make me hate computers, i don't see it happening

i mean, what is it you are after then
the idea of forcibly excluding every single gnu component is fundamentally nonsensical, they run on a wide assortment of systems and the other systems don't exclude them (of course they don't, why would they, it's just random software in the end)
we get as far as "gnu-free" goes as any non-linux unix-like

it's not really that hard, i've been maintaining one since 2021
we have all the stuff you'd expect from a desktop linux (i.e. all major desktops, all major browsers, etc) on 5 architectures
what we do not have is coreutils, gcc, and glibc
(and you can have a full desktop system and it will not have bash either unless you explicitly install it)
