Abstract

Markets, institutions, and product formats routinely deliver systematically inferior outcomes while remaining stable and profitable. This paper describes a framework — Open Ring — for identifying when that stability is the result of an inverted arrangement rather than genuine value, and for finding the minimum intervention that allows the correct structure to emerge. The framework is grounded in standard mechanism design and applies a single logical condition as a pre-check before structural analysis. It has known limits, which are documented here alongside its claims.

1. The Problem

A compass does not tell you the terrain is easy or how far you have to walk. It tells you whether you are facing the right direction. That is what this framework does.

Most diagnostic tools for markets and institutions focus on what is wrong and how to fix it. Open Ring asks a prior question: are the fixed and variable elements of this structure correctly arranged? A structure where the wrong things are locked in place will produce systematic problems regardless of what else changes. Accretion capture vs intentional capture: these are distinct mechanisms. Accretion capture is the arrangement that accumulated by default — manufacturing infrastructure, cultural defaults, and regulatory inertia simply never questioned it. 5. The Four Ways Capture Holds

A locked arrangement stays locked through four mechanisms. Together they constitute the capture infrastructure.

Knowledge. The people who would benefit from change do not know a better option exists — because the people who would lose from it control what gets taught, published, or discussed. Medical education funded by pharmaceutical companies. Financial literacy produced by financial institutions. Technical standards written by the manufacturers they regulate.

Authority. Even when an alternative exists and people can reach it, it lacks legitimacy — because the bodies that certify, approve, or endorse are the same ones that benefit from the status quo. Certifications that can only be obtained through incumbent programmes. Standards that require expensive testing by incumbent-adjacent labs. Credentials that confer belonging as much as competency, and belong to institutions.

The diagnostic pre-check asks four binary questions — one for each mechanism. If all four return No, the structure is not being held by the capture infrastructure and may be approaching capture immunity.

6. The Diagnostic Framework

The framework runs in three layers. Each layer produces output that feeds the next.

6.1 Pre-Check

Applied before the main diagnostic. Four questions in sequence.

Immunity check: the four binary questions above. If all return No, continue.

Cost-detection check: for the apparent fixed element — would falsifying it be expensive? Would any falsification be visible? If either answer is No, the fixed element is only nominally stable. This must be noted explicitly before proceeding.

The Gradient ends with an opportunity signal — one sentence naming a specific action the reader could take.

If the seed crystal has already been placed, the opportunity signal should address the next step in the cycle — documenting and feeding back outcomes — rather than proposing a new intervention.

6.3 SignalChain

SignalChain takes the specific inversion the Gradient identified and locates where in the information chain the problem sustains itself.

Four nodes evaluated in sequence:

Signal: is genuine information about the variable element being produced and reaching anyone?

Channel: is there a path for that information to travel that is not owned or filtered by the incumbent?

Ground: is the reference point genuinely held — meaning the cost of falsifying it exceeds the benefit, and any falsification would be visible?

Reach: is the reference point distributed widely enough that no single actor can collapse it?

The chain is sequential. A broken node makes all subsequent nodes indeterminate. The first broken or partially broken node is the break point. SignalChain names that node and states the minimum action at that specific location — not general strategy, not the overall seed crystal, but the precise action at the precise node where the chain is failing.

SignalChain's output should always be grounded in the specific inversion Gradient identified. It is not a generic information chain analysis — it is the information chain analysis for the particular fixed/variable relationship Gradient named.

7. The Three Instruments

7.1 The Gradient

Runs the full diagnostic. Identifies whether inversion is present, maps where pressure has accumulated, names the seed crystal. The discipline: when re-specifying the fixed element after a failure, name explicitly whether the re-specification is a genuine correction from new information, or a defensive move to preserve the framework.

11. The Falsification Condition

The framework should be treated as tested only after five clean cycles meeting these conditions:

A domain expert with significant direct experience runs the analysis and agrees with each step

If, across five cycles meeting these conditions, the seed crystal consistently fails to produce any measurable movement toward the natural arrangement, and incumbents do not need to expend additional maintenance energy to hold the structure in place, the framework is wrong.

Specifically wrong in this way: the claim that pressure accumulates in inverted structures and that minimum interventions can release it would be falsified. First: Futarchy is a governance idea by economist Robin Hanson built on one simple observation — democracies are reasonably good at deciding what people want, but terrible at deciding how to get there.

His idea with futarchy is elegant because it separates two things that democracies constantly confuse with each other. Values and beliefs. When you vote for a politician, you're simultaneously expressing what you want society to look like AND what you think will actually get you there. Those are completely different questions collapsed into a single choice, which is why it produces such noisy results.
Futarchy keeps them separate. You vote democratically on what you want — lower poverty, better health outcomes, whatever the society agrees to care about. That's a values question and democracy is reasonable for it. But then, how you actually achieve those outcomes becomes a betting market. Anyone who thinks a particular policy will work puts money on it. The policy with the highest market price gets implemented. If it works, the believers get paid. If it fails, they lose.
The skin in the game part is what makes it honest. You can't lobby for a policy you secretly know won't work, because you'd be betting against yourself. After the incredible experience at the Adopting bitcoin capetown conference we took a scenic drive to Mossel Bay.
